Two decades ago banks and telecoms treated the internet as a pipe. Products went in at one end, customers were expected to catch them at the other. \u201cWe wanted to flip that thinking to outside in,\u201d he said. Start with the customer, then the experience and engagement layers, and only then stitch into the core.<\/p>\n\n\n\n<p>The earliest expression was a secure portal that surfaced the right product at the right moment for the right user. The stack moved from web to mobile and now towards what comes next, yet the ground rule has not changed \u2013 build from the customer backwards.<\/p>\n\n\n\n<p>Backbase did not stumble into a global footprint. From day one English was the default language and hiring was international while demand pointed beyond the Netherlands. Saying no to adjacent industries was awkward when there was traction elsewhere. Focus, he said, had the most profound effect on growth and on consistent execution across regions.<\/p>\n\n\n\n<p>Conviction did not arrive overnight. \u201cIt was not a workshop,\u201d he said. The company ran a lean rhythm \u2013 make a leap of faith, go to market, then pivot or persevere on signal not hope. For a time revenue split roughly half in financial services and half outside it.<\/p>\n\n\n\n<p>\u201cWith our CMO we chose to relabel Backbase as a banking platform, fully aware half the installed base would wonder what we were doing.\u201d Enough data points \u2013 win rates, references, implementation depth \u2013 made the risk of not choosing larger than the risk of choosing. They flipped the switch and aligned the company around the decision.<\/p>\n\n\n\n<p><strong>Intent over inertia<\/strong><\/p>\n\n\n\n<p>Scaling has its own gravity. Meetings multiply, alignment rituals thicken, a matrix creeps in. What gets diluted is intent. Pleiter\u2019s countermeasure is founder intent \u2013 a bias for focus, speed and accountability. \u201cWe are pushing Backbase back towards a startup mindset,\u201d he said.<\/p>\n\n\n\n<p>That means returning to core values, re\u2013onboarding people to those values and making culture self\u2013selecting so colleagues either re\u2013subscribe or opt out. Hiring tilts to high culture fit as well as skills. The aim is higher culture density so teams move faster, understand why decisions are made and feel permission to act without waiting for layers of approval.<\/p>\n\n\n\n<p>Keeping that pulse at global scale needs a clear drumbeat. Being founder led helps \u2013 pace and standards without governing by committee. Movement leaders matter too. \u201cThere is a top 20\u201330 percent who are already on fire,\u201d he said. Mobilise them, give them cover, make them visible. Another 40\u201350 percent will follow with nudges and enablement. The remainder make a personal choice about fit. \u201cChange is not a memo,\u201d he said. \u201cIt is ownership in the open and a shared sense that speed and intent are expected.\u201d<\/p>\n\n\n\n<p><strong>Segments, not sameness<\/strong><\/p>\n\n\n\n<p>The pattern came into focus in Saudi Arabia with SNB\u2019s Neo, a fully digital lifestyle bank. Greenfield meant avoiding the one\u2013size\u2013fits\u2013all app. \u201cDigital should do service and sales, and it should do both in ways that fit each segment,\u201d Pleiter said.<\/p>\n\n\n\n<p>Backbase\u2019s composable platform lets teams assemble different capabilities for experts, young professionals or small businesses. Instead of forcing every customer through the same flow, you compose journeys that reflect who they are and what they need. Distinctive, too, is the tempo. \u201cAmbition and pace,\u201d he said of the region. Clients move quickly, collaborate intensely and aim high, which shortens cycle times and sharpens decisions.<\/p>\n\n\n\n<p>On AI, Pleiter is pragmatic. \u201cAI will force every organisation and every individual to reinvent themselves, and the cycle time is compressed \u2013 weeks not months,\u201d he said. The instruction to incumbents is to lean in, not freeze.<\/p>\n\n\n\n<p>Challenger brands are not the only ones allowed to move fast. Day to day, it comes down to placing human judgement where it adds the most value and letting automation lift the rest. He frames deployment in two buckets. First, growth \u2013 use behavioural and transactional data to run segment\u2013of\u2013one campaigns.<\/p>\n\n\n\n<p>\u201cAgent systems can generate and optimise creative, copy and banners at a scale no human marketing team can touch,\u201d he said, with people supervising and setting constraints. Second, the mid and back office \u2013 agentic automation for documents, cases and exceptions, with guardrails, audit trails and immutable logs. \u201cIt is not a comfortable message, but the alternative is an unattractive cost\u2013income ratio that the market will not indulge.\u201d<\/p>\n\n\n\n<p><strong>The three\u2013layer build<\/strong><\/p>\n\n\n\n<p>The next phase rests on three layers. Integration \u2013 reliable access to systems of record and fintechs so cores, CRMs, payments, KYC and AML are not joined by duct tape. Data \u2013 clean, unified, productised data that can be trusted for cross\u2013sell, fraud prevention and decisioning. Journeys \u2013 client and employee flows reimagined with mobile and agentic interfaces.<\/p>\n\n\n\n<p>\u201cOur platform industrialises those foundations so banks can build faster rather than reinvent plumbing,\u201d Pleiter said. In that set\u2013up employees become supervisors who handle edge cases and judgement calls while agents execute the repeatable tasks.<\/p>\n\n\n\n<p>He expects interaction itself to change. \u201cA third UI metaphor will sit alongside internet banking and mobile,\u201d he said.<\/p>\n\n\n\n<p>Early signs point to AI\u2013conversational interfaces where chat and voice are primary controls. \u201cDownload my 2024 e\u2013statements,\u201d \u201cCompare your three best car\u2013loan options\u201d \u2013 natural commands rather than screen navigation. Major platform players will shape the shift.<\/p>\n\n\n\n<p>Backbase is omnichannel and form\u2013factor agnostic by design, so clients can pivot as the model matures without ripping out the stack. Asia looks well placed to move first \u2013 China, India and Southeast Asia have super\u2013app patterns and chat at scale \u2013 though iOS and Android will carry new habits across borders once they click.<\/p>\n\n\n\n<p>Regulation is not an enemy to out\u2013muscle. Pleiter\u2019s advice to founders in fast, regulated markets is plain. Do not arm\u2013wrestle regulators. Operate human in the loop by default with full observability and explainability so decisions can be shown, not asserted. Match autonomy to the risk of the domain \u2013 a missed calendar entry is bearable, moving money is not. Over five to ten years autonomy will rise, but proportionality matters.<\/p>\n\n\n\n<p>Backbase\u2019s role, as he describes it, is to partner with executive teams to modernise stacks, clean and productise data and get on the agent\u2013AI learning curve early. Time to learn is shrinking and late movers will face a steeper slope.<\/p>\n\n\n\n<p>Asked to define the term, he keeps agent AI concrete. \u201cIt is the orchestration layer that turns large language models into business value,\u201d he said \u2013 translating intent into workflows and micro\u2013tasks with guardrails, auditability and clear ownership, so you move from a clever prompt to an operational system. In impact he rates it alongside cloud, likely larger.
